Fractional CFO vs FP&A Software vs Bookkeeper: What a Startup Needs at Each Stage (2026)

They are not three answers to one question. A bookkeeper (or bookkeeping software) records what already happened and closes the books; FP&A software turns those numbers and your assumptions into a forecast, runway and scenarios; a fractional CFO adds judgment: fundraising, board reporting, pricing and the calls a model cannot make. Most startups need books first, a model second and a CFO only when a priced round, an audit or real complexity arrives. On published prices, books cost about $480 to $1,200 a year in software or $5,900 to $13,300 in year 1 as a service with the tax return, FP&A software $0 to about $5,000 a year at seed, and a fractional CFO about $19,200 a year at the lightest published retainer and $60,000 to $84,000 for a typical one.

Where a controller fits

Between the bookkeeper and the CFO sits the controller: accrual accounting, revenue recognition, the month-end close and the controls an auditor checks. Early on, a bookkeeping service covers part of that job, and some firms sell it as a tier: Burkland's Advanced accounting plan ($1,025 a month) is the one with a dedicated controller, multi-entity and revenue recognition. A CFO who has no controller underneath ends up doing the close at CFO rates, which is the most expensive way to get it done.

Our arithmetic on the sources above. Pre-seed stack: Kick Basic $480 + Fondo TaxPass $1,450 + Adlega Free, up to Digits Core $1,200 + Pilot C-corp return $2,450 + Adlega Founder $490. Seed: lowest and highest published year-1 service cost at $150K a month of expenses ($6,238 Fondo, $13,337 Pilot Core; Bench's $6,230 is left out because its status is being re-checked), plus Adlega Founder $490 or cfo.ai Startup $4,500; light CFO = $1,600 to $3,000 a month. Series A: $60,000 to $84,000 plus Adlega Growth $1,490 or cfo.ai Growth $13,500. Mid-market FP&A: Jirav's direct Starter plan is $10,000 a year. Floor prices; real quotes can be higher, and Fondo's prices were marked as a limited-time offer.

Two things move these numbers more than the vendor you pick. Bookkeeping services price by monthly expenses, so a hiring round raises the bill. And a fractional CFO's price follows scope: forecasting only is the light end; close, reporting, fundraising and tax coordination is the broad end.

The common mistakes

  • Hiring a CFO to fix messy books. A CFO needs clean books to work from. Fix the bookkeeping first, or you pay CFO rates for cleanup.
  • Buying FP&A software before you have books. A forecast anchored on wrong actuals is wrong in a more convincing format.
  • Expecting the software to make the calls. A model, an AI CFO included, explains your numbers and tests scenarios; it does not negotiate a term sheet or sit in your board meeting.
  • Paying for a retainer too early. At pre-seed, "what is my runway" is a modelling question, and a $60,000-a-year retainer to answer it is usually premature. Our free runway calculator and how much to raise calculator answer the first version of it.

Where Adlega fits

Adlega is the middle column: SaaS-native FP&A software. It builds a 36-month model from your pricing, funnel, churn, headcount and expenses, with MRR, burn, runway and unit economics as outputs, scenarios and an AI CFO that explains each number. Free plan; Founder $49 a month ($41 billed yearly); Growth $149 ($124 yearly). It does not keep your books or file taxes, and it is not a person. A workable early stack is a bookkeeping service for the books, Adlega for the model, and a fractional CFO added when one of the triggers above shows up; the CFO can then work from your model instead of building one from scratch.

FAQ

Do I need a fractional CFO or a bookkeeper?

A bookkeeper first. Every other finance role works from the books. A fractional CFO makes sense once you are raising a priced round, facing an audit or running real complexity; before that, most startups need books plus a model.

Is FP&A software a replacement for a fractional CFO?

For the forecast, runway and scenario work, often yes at pre-seed and seed. For judgment (fundraising strategy, term sheets, board management) no. Many startups use software until a raise, then add a CFO who works from the same model.

What is the difference between a CFO and a controller?

A controller runs accounting: the close, revenue recognition, controls and audit readiness. A CFO runs finance: planning, fundraising, capital and strategy, and usually has a controller or bookkeeper doing the accounting underneath.

How much does a fractional CFO cost compared with software?

The lightest published retainers start around $1,600 a month (about $19,200 a year), and a typical one runs $5,000 to $7,000 a month. FP&A software for a seed startup runs $0 to about $4,500 a year on published prices.

When should a startup hire its first finance person?

Usually after outsourcing: books to a service from the first payroll or annual contracts, a fractional CFO at the first priced round or audit, and a full-time hire when that work fills most of the week. Details on each step are in fractional CFO for startups and startup bookkeeping cost.

Where Adlega is weaker

Adlega is self-serve: you build the model yourself. The AI CFO guides you and explains every number, but no analyst builds it for you, so a founder who wants the work done by a person may prefer a done-for-you service. Its integrations (Stripe, Chargebee, Google Analytics, Google Ads), forecast-vs-actuals and scenario comparison are still rolling out on the Growth plan, so today most numbers come from the drivers you enter rather than synced data. And it is built around SaaS metrics, so a business without recurring revenue will get less from it than from a general-purpose planning tool.
